What are the six levels?
| Level | Name | In one line |
|---|---|---|
| L0 | Memory Practice | You are the system. |
| L1 | Matter Awareness | Cases have a home. |
| L2 | Matter Discipline | All six pieces connected. |
| L3 | Matter Operations | Decisions from dashboards. |
| L4 | Matter Intelligence | Research compounds; AI works from real context. |
| L5 | Matter Institution | Your practice no longer depends on you alone. |
L0, Memory Practice: what does it look like?
Deadlines in a calendar and in your head, status in email threads, documents wherever they were saved. It works because you are good, until you are ill, on holiday or busy. Next step: give every matter a home, one page per matter in one place.
L1, Matter Awareness: cases have a home
Every matter is recorded with status and key dates, but tasks, time and documents still live elsewhere. Next step: connect actions, time, team, evidence and research to the matter.
L2, Matter Discipline: all six pieces connected
Every matter shows its actions, time, team, evidence and research. Deadlines and owners are explicit. Next step: run the practice from dashboards and weekly reviews, not from memory.
L3, Matter Operations: decisions from dashboards
The practice is visible: overdue actions, unbilled time, matters without next steps and KPIs are reviewed every week. Next step: capture research and precedents so each matter makes the next easier.
L4, Matter Intelligence: research compounds
Knowledge is captured and reused, and AI works from real context: matter summaries, digests and drafts are useful because the records are complete. Next step: write procedures and roles so the practice runs without you.
L5, Matter Institution: the practice no longer depends on you
Procedures, roles and records mean the team can carry every matter if you step away. The practice has value beyond its founder.
How do you place your firm?
Answer six yes/no questions, one per piece of the Matter Method. The interactive check on our home page takes about a minute and tells you your level and the next step.
How does a practice move from L1 to L3 in a quarter?
| Weeks | Focus | Evidence of progress |
|---|---|---|
| 1–2 | Every open matter recorded with a summary and key date | No matter exists only in email |
| 3–4 | Actions with owners and consequences linked to matters | Every matter has a next action |
| 5–6 | Time recorded against matters daily | Unbilled time visible per matter |
| 7–8 | Evidence and research linked | Key documents findable in seconds |
| 9–12 | Weekly dashboard review and monthly KPIs | Decisions made from views, not memory |
What slows progress through the levels?
- Skipping L2 and trying to run dashboards on incomplete records.
- Adding AI before research and records are reliable.
- Treating the model as a score rather than a sequence of next steps.
- Reassessing never; maturity drifts back without routines.
